overview

A mid-size direct-to-consumer health supplement brand, selling through their Shopify store. The brand had built a loyal following partly through a distinctive visual identity: realistic product photography combined with playful, Notion-style hand-drawn illustrations. The look was distinctive and recognisable across their blog, product pages, social media, and email campaigns.

The brand was growing fast and launching 2 to 3 new supplement SKUs per month. Each new product needed a full set of creative assets: product photography with the signature illustrated overlay, blog header graphics, social media posts, and email campaign visuals. The brand worked with a creative agency to produce all of these assets.

The Challenge

The traditional production process for each new product launch combined a professional photo shoot, a freelance illustrator creating custom hand-drawn elements, and the agency's designers compositing and adapting the final assets for each channel.

  • $4,000 to $7,500 per product launch in creative production alone — photography, illustration, and compositing costs stacked up before a single asset went live.
  • 2 to 3 week production lead time planning had to happen weeks in advance, leaving no room for reactive campaigns, seasonal promotions, or quick iterations based on customer feedback.
  • No scalable way to reuse the illustration style each new SKU required the freelance illustrator to recreate elements from scratch — there was no system to build on across a growing product catalogue.

At 2 to 3 launches per month, the brand was spending $8,000 to $22,500 monthly on creative production. The agency was caught in a cycle: each new SKU required essentially the same creative process from scratch.

How We Solved It

The foundation was the brand's existing illustration library. Every past asset was studied to train a custom model on the brand's specific hand-drawn style: line weight, colour palette, composition patterns, and the way illustrations interacted with product photography.

1. Training the illustration style model

We ingested the full library of past illustrated assets, studying the line weight, colour palette, composition patterns, and the specific way illustrations interacted with product photography. The model learned not just the style, but how it related to the products it was paired with.

2. Building a compositing workflow for new launches

We built a workflow that allowed the agency to input new product photography and generate matching illustrated overlays automatically. The system understood how the hand-drawn elements should relate to the product: where to place accent illustrations, how to maintain visual hierarchy, and how to keep the playful tone consistent across different product categories.

3. Preserving creative judgment at every step

The agency's designers could generate multiple creative directions in minutes, select the best options, and refine them before final delivery. The photo shoot still happened. The creative judgment was still theirs. But the illustration production and compositing that previously took days was now done in hours.

The Results

The first product launch using the new workflow went from photo shoot to final assets in 3 days, compared to the previous 2 to 3 week timeline.

01

Per-launch production cost dropped from $4,000–$7,500 to roughly $800–$1,500, an 80% reduction.

02

New product creative was ready in days instead of weeks. The brand could now launch reactively, responding to trends and seasonal moments as they happened.

03

Every new product looked like it belonged to the same family, even as the catalogue expanded. The illustration style stayed consistent across all SKUs.

04

Faster turnaround led the client to expand the engagement, adding email campaigns, seasonal concepts, and social media strategy to the agency's scope.

The brand's marketing director later noted that the speed improvement changed how they thought about product launches entirely. Creative assets were no longer the bottleneck. For the first time, the content was ready before the product was.
